Customer Experience

Building and operating enterprise customer organisations

We have spent more than two decades building and running enterprise customer operations — dedicated and captive contact centres, secure banking floors, clean-room and PCI environments — for businesses that measure every interaction. Our CX leadership has stood up centres from a standing start, transitioned them off incumbent vendors without dropping a service level, and scaled them through seasonal peaks, product launches and regulatory change. This is operating heritage, not a service brochure.

Discuss this practice
01Overview

Advait does not sell seats. We build and operate customer experience organisations on behalf of enterprises that treat every interaction as a moment of commercial and reputational consequence. Our engagements begin with the operating model — how work is structured, governed, measured and improved — and extend through recruitment, training, technology, quality, workforce management and continuous optimisation.

We operate dedicated and captive centres across voice, email, chat, messaging, social and technical support, including environments subject to banking, payments and data-protection regulation. Each programme is run as a managed operation with defined service levels, transparent governance and an executive line of sight into performance, risk and cost.

The result is a customer experience capability that behaves like an extension of the client enterprise — culturally aligned, commercially flexible, and engineered to scale from a single pilot team to a multi-site, multi-lingual organisation without losing control of quality or compliance.

Understanding your world first

Before we discuss what we operate, here is how we read the forces reshaping this sector — and the operational pressures your teams are living with today.

Service is the product

In subscription, fintech and platform businesses, the support experience is increasingly indistinguishable from the product experience. Customer operations now influence retention, NPS and lifetime value as directly as the core offering does.

AI deflects the simple, concentrates the hard

Self-service and conversational AI absorb routine contacts, leaving human advisors with interactions that are more complex, more emotional and higher-stakes. Average handle time rises even as volume falls — and skill, not headcount, becomes the constraint.

Channels have collapsed into journeys

Customers no longer think in channels; they move from app to chat to voice mid-problem and expect continuity. Operations must be designed around resolution of a journey, not occupancy of a queue.

Regulation reaches into the conversation

Conduct rules, complaint-handling obligations, data-protection law and PCI requirements now govern what advisors can say, capture, store and recall — making compliance an operational design constraint, not an afterthought.

Operational challenges
  • Recruiting, certifying and retaining skilled advisors at volume without diluting brand voice.
  • Holding service levels through seasonal peaks, launches and demand shocks.
  • Protecting regulated and cardholder data across every interaction and channel.
  • Proving cost-to-serve, quality and risk to leadership in one transparent view.
Regulatory pressure
  • PCI-DSS for any operation handling cardholder data.
  • Data-protection regimes (GDPR and equivalents) governing capture, storage and access.
  • Financial-conduct and complaint-handling rules in regulated industries.
  • SOC 2 and ISO 27001 control expectations from enterprise clients.
Outlook

The enterprises that win on experience will operate customer organisations that are AI-augmented, journey-designed and rigorously governed — run by operators who can recruit and retain skill, instrument the operation, and evidence compliance. That is the organisation this practice is built to design and run on your behalf.

03The challenge

Why this is hard to get right

01

Customer operations are frequently fragmented across vendors, geographies and channels, leaving leadership without a single view of cost-to-serve, quality or risk.

02

Hiring, training and retaining advisors at scale — while protecting regulated data and maintaining brand voice — is operationally demanding and rarely a core competency of the enterprise.

03

Legacy outsourcing relationships optimise for occupancy and headcount rather than resolution, customer outcomes and lifetime value.

04Our approach

The operating thesis

How we think about the problem — and the principles, earned over decades of execution, that govern every engagement in this practice.

01

Operating model first

We define the target operating model — channels, tiers, locations, staffing, governance and technology — before a single advisor is hired, so the organisation is designed around outcomes rather than assembled around availability.

02

Engineered transition

A structured transition framework moves volume in controlled waves with knowledge transfer, shadow and reverse-shadow phases, and exit criteria at every gate to protect the customer during migration.

03

Govern, measure, improve

Every programme runs on a published governance calendar, a balanced scorecard of operational and experience metrics, and a continuous-improvement engine that compounds gains quarter over quarter.

05Proprietary frameworks

The intellectual property behind the operation

The methodologies we have codified from running these operations at scale. Each governs how the work is designed, delivered and improved.

Proprietary framework

Customer Experience Transformation Framework™

Our end-to-end method for designing, standing up and continuously improving an enterprise customer organisation. Every CX engagement we run follows it — and never skips a gate.

Phase 01

Design the Operating Model

Before a single advisor is hired, we define channels, tiers, locations, staffing, governance and technology around the outcomes the business needs — so the organisation is engineered, not assembled.

  • Channel & tier design
  • Location & staffing strategy
  • Governance & decision rights
  • Technology architecture
Proprietary framework

Enterprise Contact Centre Maturity Model™

The maturity ladder we use to assess and advance a customer operation — from a cost-managed queue to an experience engine that drives enterprise value.

L1

Functional

Functional

Contacts answered to a service level, occupancy-managed, channel-siloed. Quality is inspected after the fact and cost is the primary lens.

L2

Managed

Managed

Mature workforce management, structured quality and coaching, and reporting the client can see. Resolution and CSAT become governed metrics alongside cost.

L3

Optimised

Optimised

Journeys designed across channels, contact drivers actively eliminated, automation integrated into staffing. The operation reduces its own demand.

L4

Value-creating

Value-creating

The operation is instrumented to influence retention, lifetime value and product feedback. Experience data flows back into the enterprise as a strategic asset.

07Operating doctrine

How we run it

Every capability in this practice is delivered under the same operational disciplines — the standards that make the operation governable, secure and scalable.

Governance

Each programme runs on a multi-tier governance structure: daily operational huddles, weekly performance reviews, monthly business reviews with the client sponsor, and quarterly strategic reviews covering trajectory, investment and roadmap. A named operations leader owns the P&L of the engagement, supported by quality, workforce and transformation leads with clear escalation paths and decision rights.

Reporting & insight

Reporting is delivered through real-time dashboards and a governed reporting cadence covering volume, service level, AHT, resolution, quality, CSAT/NPS, adherence and cost-to-serve. Clients receive transparent access to the same data we manage to, eliminating the information asymmetry that undermines traditional outsourcing.

Security & compliance

Operations are delivered from access-controlled, monitored environments with role-based system access, data-loss-prevention controls, clean-room configurations where required, and full alignment to PCI-DSS, ISO 27001 and client-specific regulatory obligations. Security is designed into the floor plan, the network and the workflow — not bolted on afterwards.

Transition & onboarding

Transition follows a gated framework — discovery, design, knowledge transfer, pilot, ramp and steady-state — with documented runbooks, training certification, shadow and reverse-shadow phases, and explicit go/no-go criteria. Risk is actively managed so the customer never experiences the migration.

Business continuity

Business continuity is engineered through multi-site redundancy, work-from-home failover, cross-trained staffing pools and tested recovery playbooks, ensuring service levels are protected through disruption, demand spikes and seasonal peaks.

Scalability

Programmes scale through a repeatable recruitment and training engine, a flexible commercial model, and a site and technology footprint designed to absorb growth — moving from pilot teams to multi-site organisations without re-architecting the operation.

08Organisation design

How we structure the operation

The leadership spine we deploy. Roles are sized to the engagement, but the accountabilities below are present in every operation we run.

01

Operations Director (P&L owner)

Owns the engagement end to end — service levels, experience, cost-to-serve and the client relationship at executive level. Chairs monthly and quarterly business reviews.

02

Operations / Site Managers

Run the floor day to day — team leaders, advisors and intraday performance — accountable for service level, resolution and adherence within their span.

03

Workforce Management Lead

Owns forecasting, scheduling, intraday management and capacity planning; protects service levels through peaks and balances cost against coverage.

04

Quality & Training Lead

Owns the certification, quality-monitoring and coaching loop tied to client experience metrics; calibrates standards with the client team.

05

Transformation / CI Lead

Owns the continuous-improvement engine — contact-driver analysis, automation opportunities and process redesign that compound gains quarter over quarter.

06

Compliance & Security Lead

Owns data protection, PCI and conduct controls on the floor, in the network and in the workflow; maintains audit-ready evidence.

09Technology

The platform stack we operate on

We are platform-agnostic but opinionated. We operate your stack, our stack, or a hybrid — instrumented end-to-end for control and visibility.

Telephony & routing (CCaaS)

Cloud contact-centre platforms with skills-based routing, IVR, overflow design and real-time queue control — operated in your stack or ours, integrated to your CRM.

CRM & case management

Unified agent desktop and case workflows that give advisors context across channels and capture the data that drives resolution and reporting.

Workforce management

Forecasting, scheduling, adherence and intraday tooling including concurrency modelling for chat — that turns demand into the right people at the right time.

Quality & speech analytics

Interaction recording, automated quality scoring and speech/text analytics that surface compliance risk, coaching needs and contact drivers at scale.

Conversational AI & deflection

Bots, knowledge assistants and self-service integrated into the staffing model — deflecting the routine and handing the complex to humans with full context.

Analytics & experience reporting

Real-time dashboards and governed reporting on volume, service level, resolution, quality, CSAT/NPS and cost-to-serve — the same data we manage to.

10Automation & AI

Where machines do the heavy lifting

Automation is not a slide in our proposals — it is wired into the operating model. These are the levers we deploy to compound productivity year over year.

Conversational self-service

AI assistants resolve routine, high-volume contacts end to end, deflecting demand from human queues while preserving a clean handoff with context when escalation is needed.

Agent-assist & next-best-action

Real-time prompts, knowledge surfacing and suggested responses cut handle time and lift first-contact resolution while keeping the advisor in control.

Automated quality & compliance

Speech and text analytics score 100% of interactions for quality and compliance risk, replacing sampled manual QA and catching conduct issues early.

Intelligent routing & triage

Intent detection routes each contact to the right skill and tier first time, reducing transfers and protecting the experience on complex journeys.

11Performance

The metrics we govern to

What gets measured gets managed. These are the operating metrics we commit to and review — with the target bands we hold ourselves against.

Service level / ASA80/20 or client-setThe accessibility commitment — how quickly customers reach help, and the basis of capacity planning.
First contact resolution≥ 80%The strongest driver of satisfaction and cost — a problem solved once avoids repeat contacts.
CSAT / NPSClient benchmarkThe experience outcome the operation exists to protect; ties directly to retention and lifetime value.
Quality / compliance score≥ 90%Assures brand voice and regulatory adherence on every interaction, not just sampled ones.
Schedule adherence≥ 90%The discipline behind service level — people in the right place at the right time.
Advisor attrition< industry bandTenure drives knowledge, quality and ramp cost; runaway attrition quietly degrades every other metric.
Cost-to-serveTrend downThe commercial measure — sustainable operations improve experience and unit cost together.
12Governance rhythm

How we report and review

Transparency is structural. Every operation runs on a fixed cadence of reviews, each with a defined audience and decision set.

Real-timeCommand centre & client ops

Live service level, queue health, adherence and SLA-risk on shared dashboards.

DailyOperations

Service level, volume vs forecast, quality flags and intraday actions in a standing huddle.

WeeklyClient service managers

Performance scorecard, resolution and quality trend, contact-driver analysis and improvement actions.

Monthly / QuarterlyClient executives

Business review: experience and cost-to-serve trends, risk and compliance, transformation roadmap and investment.

13Hard-won lessons

Operating best practices

The principles we have learned the hard way — and now build into every operation from day one.

01

Design the operating model before you hire — the organisation should be engineered around outcomes, not assembled around availability.

02

Certify advisors on product, tone and compliance before any live customer contact; never learn on the customer.

03

Move volume in waves with go/no-go gates — protect the customer through transition above all else.

04

Eliminate the contact, not just handle it: attack the upstream drivers that create demand.

05

Give the client the same data you manage to — information asymmetry is what breaks traditional outsourcing.

06

Blend automation into the staffing model deliberately; deflect the routine so humans can own the complex.

07

Manage tenure as a first-class metric — attrition silently erodes quality, resolution and cost.

08

Build compliance into the floor plan, the network and the workflow, not into a policy document.

14Outcomes

What clients realise

Cost-to-serve

Reduced through automation and operating-model design

Resolution

Higher first-contact resolution and CSAT

Risk

Regulated-grade compliance and security

Scale

Pilot to multi-site without losing control

15The road ahead

Where this function is heading

We invest ahead of our clients. Here is how we see this discipline evolving — and how we are preparing operations for it now.

01

AI-native operations

Conversational AI and agent-assist become the default first layer; human advisors specialise in the complex, emotional and high-value, and operations are sized accordingly.

02

Journey orchestration

Operations are designed and measured around end-to-end customer journeys across channels, not around channel-level queues and occupancy.

03

Experience as enterprise data

Interaction analytics feed product, marketing and risk — the customer organisation becomes a primary source of enterprise intelligence.

04

Outcome-based commercials

Pricing shifts from seats and minutes toward resolution, retention and experience outcomes, aligning operator incentives with business value.

05

Proactive & predictive service

Operations increasingly reach customers before they make contact — resolving issues predicted from signals before they become tickets.

06

Skills-based, location-fluid workforces

Hybrid and work-from-home models, governed for security and quality, widen talent access and strengthen continuity.

16Practitioner point of view

From our operating leaders

We do not sell seats. We build customer organisations that behave like an extension of the client — culturally aligned, commercially flexible, and engineered to scale without losing control of quality or compliance.

Advait Customer Experience Leadership

The cheapest contact is the one that never needed to happen. Mature operations spend as much energy eliminating demand as they do handling it — that is the difference between a queue and an experience engine.
